Training Within Industry (TWI)
for Tennessee Manufacturers

When training depends on who is available that day, quality and consistency suffer. TWI Job Instruction gives supervisors and experienced workers a structured method to break down jobs and train others to perform them correctly, safely, and consistently — every time.

We start with a free facility walk. No commitment required.

Recognize These Operational Patterns?

If any of the following are familiar, a structured TWI Job Instruction program is likely to deliver measurable improvement. Most engagements start with a targeted pilot job or work area.

New employees take weeks or months to reach acceptable productivity levels
Quality and output vary depending on which operator or shift is running the job
Critical job knowledge lives only in the heads of a few experienced workers
Scrap, rework, or accidents increase when someone new performs a job
Training is informal — experienced workers show new hires by demonstrating once and moving on
Workforce turnover or retirements are putting institutional knowledge at risk

TWI Questions, Answered

What is the TWI Job Instruction four-step method? +

The JI method follows four steps: Prepare the worker — put them at ease, find out what they already know, and get them interested in learning the job. Present the operation — demonstrate each step, explain the key points, and state the reasons. Try out the performance — have the learner do the job, correct errors, and have them explain key points back to you. Follow up — check in frequently at first, taper off as competency develops, and identify who to go to for help. This structured sequence ensures knowledge is transferred completely, not assumed.

How long does TWI Job Instruction training take? +

The standard TWI JI program is delivered in five two-hour sessions over five consecutive days — ten hours total. This format was designed during WWII specifically to train large numbers of people quickly without pulling them off the production floor for extended periods. After completing the program, participants are equipped to break down jobs and train others using the JI method immediately.

How does TWI relate to standardized work and lean? +

TWI JI and standardized work are closely connected. Standardized work documents the one best method for a job. TWI JI is the system that transfers that method reliably to every operator. Without effective training, standardized work sheets become documents that nobody follows. Together, they create the foundation for consistent quality, predictable output, and continuous improvement across your workforce.

What kind of results can we expect? +
25–50% Faster time to competency
Less Scrap and rework from new hires

Manufacturers using TWI Job Instruction typically report faster onboarding, reduced scrap and rework tied to operator error, less variation across shifts, and reduced dependence on a small number of experienced workers to keep production running. Results are most visible in jobs where informal training has led to inconsistent execution.

Faster time to full productivity

Structured job breakdowns and the four-step method get new operators to consistent output faster than informal show-and-tell training.

Less scrap and rework from operator error

When key points and the reasons behind them are explicitly taught — not assumed — operators make fewer errors and catch their own mistakes earlier.

More consistent output across shifts

When every operator is trained to the same job breakdown, shift-to-shift variation in quality and cycle time decreases significantly.

Captured institutional knowledge

Job breakdowns document the steps, key points, and reasons for critical jobs — preserving knowledge that would otherwise walk out the door when experienced workers retire or leave.

Improved safety compliance

Safety-critical steps are identified and explicitly taught as key points in every job breakdown, reducing accidents tied to incorrect procedure.

Supervisors who can actually train

TWI JI gives supervisors a repeatable method for training — not just subject matter expertise. The result is a facility where good training is a system, not a person.
